Mwagambo Okonjo Advocates, a law firm operating from The Chancery on Valley Road, Nairobi, needed to migrate eleven active Google Workspace accounts — holding a combined 227 GB of email, work documents, calendars, contacts, and tasks — to a new enterprise email platform. The firm's requirement was precise: no email lost, no downtime during the transition, and all eleven staff confident on the new system before returning to work the following Monday. The migration was complicated by uneven data distribution across users, with the managing partner alone holding 68.64 GB of data. Six principal users required full collaboration platform migration — documents, calendars, contacts, and tasks — while the remaining five needed right-sized email-only plans. Some accounts contained large personal photo libraries that fell outside the migration scope and required explicit written guidance.

The Intervention

Nine One Two Limited structured the migration as a six-step sequential process designed to eliminate downtime entirely. The new platform was built and verified on the Wednesday before switch-over with no impact on the live Google Workspace environment. From Thursday, old email was copied to the new platform in the background while Google Workspace remained fully operational — no user experienced any loss of inbox access during the migration window. On Friday evening, work documents were moved for the six collaboration users. The switch-over — at which point new inbound email began routing to the new platform — was scheduled for Sunday at 8:00 PM, using the weekend's low-activity window.

Each of the eleven accounts was assigned a plan calibrated to actual usage: the managing partner received a Collaboration Professional plan at 100 GB capacity; five other principals received Collaboration Standard plans; two senior users received Mail Premium plans; and the remaining three received Mail Standard plans. The migration fee of KES 50,000 (ex-VAT) included 12 months of ongoing user support post-completion. The annual subscription for all eleven users was priced at KES 45,000 (ex-VAT), bringing the total VAT-inclusive investment to KES 110,200. The proposal carried a formal guarantee of successful migration for all eleven in-scope users.

The migration was completed as scoped: old email was copied before switch-over, Google Workspace remained the live system throughout the background copy phase, and new inbound email began routing to the new platform from the Sunday 8:00 PM switch-over. On Monday morning, 912 engineers conducted on-site desk-by-desk training for all eleven staff, walking each user through the new system at their own workstation — ensuring the firm returned to work informed and operationally confident rather than self-discovering a new platform during active client matters. Personal files explicitly outside scope were documented with written guidance provided to affected users.
